Why AI Doesn't Understand HVAC & Electrical Costs in the Walla Walla Valley (And How to Get an Honest Estimate)

Type "how much does a heat pump cost" into ChatGPT and you'll get a confident, tidy answer in about four seconds. A range, a few caveats, maybe a bulleted list. It feels like research. It feels like you're now an informed buyer.

Here's the problem: that number was assembled from national data of unknown age, for a hypothetical house, in a hypothetical market, with hypothetical wiring — and you're about to use it to judge real quotes for your house, in the Walla Walla Valley, where the housing stock, the climate, the utilities, and even the state line running through our service area all change the math.

The "national average" trap

When an AI quotes a price range, it's blending sources: cost-guide websites, contractor marketing pages, forum posts, and articles that may be several years old. That blend has three built-in problems:

  • It's stale. Equipment costs, refrigerant standards, and labor rates have all moved sharply in the past few years. An average that includes 2021 pricing is not a 2026 number.
  • It's placeless. A national average mixes Manhattan labor rates with rural Mississippi ones. Neither is a Walla Walla number.
  • It prices the wrong job. Averages describe a "typical" installation. Almost no real installation is typical — and the gap between typical and actual is exactly where budgets blow up.

The blind spot: AI can't see behind your walls

Two states, two rulebooks

The same goes for comfort systems. A 1920s Craftsman near the college, a 1960s rancher in College Place, and a newer build east of town are three different projects wearing the same name. One needs ductless heads and careful line-hide routing; one needs its ducts sealed and a return added before any new equipment will perform; one is genuinely a straightforward swap. AI has no way to know which of the three you own — so it quietly prices the easy one.

Local labor, real overhead, and who shows up

National cost guides also flatten the thing that varies most between markets and between companies: the people. Labor rates in the Walla Walla Valley aren't Seattle rates or Boise rates. None of this is exotic. It's Tuesday. But every row changes the price — and no AI can see any of it from a text prompt.

The hidden cost of AI estimates: missed rebates and incentives

Here's where an AI answer can cost you real money even when its installed-price guess is close.

Incentives are local, current, and conditional — three things language models handle worst. As of this writing, AI tools still routinely tell homeowners to claim the federal 25C tax credit for heat pumps. That credit ended December 31, 2025. Planning your budget around it means planning around money that no longer exists.

Give the model your context — then distrust its math

If you do ask AI about your project, feed it real context: your town, your utility, the age of your home, whether you have ducts, what your panel looks like. The answers get noticeably better. But notice what happens when you do this honestly — the model starts hedging, saying "a site visit would be needed to confirm." That hedge is the most accurate thing it will tell you. The more context you give an AI, the more clearly it reveals that pricing is a physical question, not a text question.

Then verify locally

Whatever AI tells you, check the two things it gets wrong most: current local incentives (ask your utility or ask us) and anything code- or permit-related, which varies by city and state — and in our valley, by which side of the state line you're on.
